Most AI-maturity frameworks stop at operations and governance. The Sovixis Fusion Pathway names two more axes — the ones that determine whether your firm captures the value of AI maturation, or just bears its operational cost. A Main Sequence firm doesn't just do the same work faster. It offers different things, and it charges differently for them.

Axis 7: Firm Value Proposition

Protostar: Traditional value proposition. The firm sells expertise, hours, and professional judgment, the way it always has. AI is invisible to the client. The deliverable is what it has always been — but now produced with citation discipline, audit trail, and matter isolation baked in.

T-Tauri: Hybrid value proposition. The same deliverable, but AI-enhanced in quality, speed, breadth, or comprehensiveness. The firm starts to differentiate on AI-enabled services — broader return-review depth, faster turnaround on research-intensive matters, comprehensive cross-client pattern detection. The firm's competitive position improves where it chooses to lead with AI-enhanced offerings.

Main Sequence: AI-native value proposition. The firm now offers services only an AI-enabled firm can offer: continuous monitoring, real-time advisory, year-round client engagement, predictive insight, on-demand specialist analysis. The deliverable is fundamentally new. Competitors without an AI infrastructure cannot match it on cost or capability.

Axis 8: Services Pricing Model

Protostar: Hourly or fixed-fee. Pricing reflects effort. AI compresses the bottom of the value chain — data entry, basic research, formulaic drafting — and that compression flows through to billable-hour write-downs or unbillable-time absorption.

T-Tauri: Mixed model. Productized fixed fees for AI-augmented services where the firm has predictable unit economics. Retainers and subscriptions emerge for ongoing AI-augmented monitoring. The firm starts to capture AI productivity as margin rather than passing it through as hour discount.

Main Sequence: Value-based, outcome-based, productized, subscription. Pricing reflects value delivered, not hours expended. Effort-pricing is largely retired for AI-enabled work. The firm sells access to an AI-enabled professional services capability — and prices it like the infrastructure investment it is.

The two commercial axes apply across regulated knowledge industries — law (hours → matters → outcomes), medical practice (fee-for-service → bundled care → value-based care), financial advisory (AUM-based → subscription → outcomes-based wealth management), banking compliance (FTE-based contracts → productized SaaS-like compliance services). The shape is the same; the vocabulary adapts.

Firms that mature operationally without maturing commercially trap the value of AI inside lower hour counts and unbillable time. Firms that mature commercially without maturing operationally promise services they cannot reliably deliver. The Sovixis Fusion Pathway names both axes because the transformation is incomplete if either is left behind.

You can't ingest client data until your Data Controls are real. You can't automate tasks until client data is in. You can't run long-process automation until real-time interfaces are deployed in your own systems. This sequencing is the only safe path for regulated knowledge work.
